The Challenge

Guardian Dentistry Partners is an industry-leading and rapidly growing dental partnership organization. Their acquisition-based growth model meant that each new practice came with its own supply chain: different suppliers, different products, and different platforms.

At the time of engagement, Guardian was ordering from 45 different suppliers with 7,800 products on their formulary across multiple procurement platforms. Despite their scale, they could not leverage their collective purchasing power. There was no standardization, no consolidated formulary, and no mechanism to negotiate as a unified organization.

The Three-Phase Approach

Distributor RFP (~$600K in savings)

SourceClub evaluated every SKU in Guardian's formulary and put the entire spend out to competitive bid across major dental distributors. A line-by-line savings calculation was produced for each product, giving Guardian full transparency into exactly where the savings came from.

Non-Clinical Consolidation (~$500K in savings)

SourceClub combined Guardian's purchasing power directly with manufacturers for non-clinical products, bypassing distributor markups. 3,800 products were removed from the formulary through consolidation, dramatically simplifying procurement operations.

Clinical Consolidation (~$400K in savings)

Working alongside Guardian's Clinical Advisory Board, SourceClub negotiated directly with manufacturers on a category-by-category basis for clinical products. An additional 1,800 products were removed from the formulary, further reducing complexity and cost.

Guardian also secured a yearly corporate conference sponsorship from their primary supplier and implemented a unified procurement software platform across all locations.
